Why is my product key for windows no longer valid?

I understood that Windows 11 was a free upgrade. However, after upgrading my hardware at considerable expense reloading Windows 10 my system will not activate. I have spoken to Microsoft support twice and they are adamant that the issue is with the product key which originally came with Windows 8.1, although I have been running Windows 10 for a number of years. Support says the only way is to purchase a Windows 11 licence even though Windows 10 was running fine on my PC until I did the upgrade.Any help would be much appreciated.
